
The experiment showed that agents can coordinate at scale, but when enterprises attempt to deploy multi-agent systems for operational tasks like fraud detection, inventory coordination, and customer support, they encounter a more mundane obstacle: data infrastructure. The problem isn’t intelligence – it’s actually context.
Most enterprise data systems were built for human analysis, not machine decision-making. Dashboards can tolerate delays, but AI agents can’t, and when multiple agents work together, they need a shared, real-time view of the data (and reality). Today’s architectures rarely provide that.
When agents see different realities
Consider a simple fraud detection workflow involving three AI agents: one analyzes purchasing patterns using a data warehouse refreshed every few minutes; another checks account balances from a transactional database in real-time; a third searches prior fraud cases using a vector database updated hourly. Each agent queries a different system with a different freshness guarantee. Their conclusions are combined into a single decision, but the data they reason over represents three different moments in time.
From the agents’ perspective, reality is fragmented, and these inconsistencies quietly produce errors that surface later as fraud losses, failed personalization, or broken customer experiences. This is not an edge case, but a structural limitation of how modern stacks are composed.
Why composition breaks coherence
The dominant enterprise architecture is compositional: transactional databases for consistency, warehouses for analytics, and vector databases for semantic search. Each system is optimized for its own workload. Individually, they work well. Collectively, they create a problem: there is no single notion of “now.”
An agent querying three systems at slightly different times is effectively reasoning over three different snapshots of the world. Engineering teams try to compensate with pipelines, caching layers, and orchestration logic, but these approaches add complexity without providing formal guarantees of coherence.
Some teams make this work through heroic engineering (custom synchronization layers, careful pipeline orchestration, aggressive caching), but these solutions are brittle, expensive to maintain, and rarely survive the transition from pilot to production scale.
The missing property is decision coherence: the ability for multiple agents to make decisions against the same shared and consistent view of reality. This matters because agents differ from traditional applications in two ways: they make autonomous, continuous decisions rather than discrete responses, and those decisions interact – amplifying inconsistencies instead of hiding them.
Human users can resolve contradictions manually. Agents cannot.
A shift in architectural priorities
Historically, enterprise data platforms were optimized for scale and throughput. Freshness and consistency were secondary concerns. A dashboard five minutes out of date was acceptable. For agent systems, this tradeoff reverses. Coherence becomes a first-class requirement.
This mirrors earlier shifts in computing history. Transactional databases emerged when batch reporting systems could no longer support business logic. Today, agent systems are pushing beyond what analytics-oriented stacks were designed to handle.
The question is not whether existing platforms can add more features, but whether coherence can be guaranteed across different query types without stitching together multiple engines. That is an architectural constraint, not a product checkbox.
Large vendors are beginning to experiment with unifying analytics, transactions, and semantic search under common platforms. This reflects growing recognition that coordinated decision systems impose different requirements than human-facing analytics alone.
What executives should focus on
Rather than replacing entire stacks, enterprises should start by identifying where decision coherence matters most.
High-value use cases include fraud detection and risk scoring, real-time personalization, multi-channel customer service, and supply chain coordination – essentially any workflow where multiple agents rely on overlapping context such as behavior, transactions, and historical patterns.
The key question is not how many agents you deploy, but whether those agents are making decisions against the same snapshot of reality.
If your fraud system pulls transaction history from one platform, account status from another, and similarity matches from a third (each with different freshness guarantees), you don’t have an intelligent system. You have a race condition.
Start with one high-stakes workflow. Identify the three or four data sources your agents depend on, and consolidate them into a single coherent context layer before attempting to orchestrate the agents themselves. The infrastructure problem must be solved before the coordination problem.
DoorDash, for instance, reduced latency from mobile customer actions to usable backend context from minutes to hundreds of milliseconds after consolidating fragmented user behavior data into a unified context layer. This sub-second reactivity enabled in-session personalization across millions of customers, a capability that was architecturally impossible on their previous stack.
Executives should insist on two properties from any agent platform: shared context and explicit freshness guarantees. Shared context means all agents must query the same consistent view of data. Explicit freshness guarantees mean systems should define how current that view is, rather than relying on best-effort pipelines. Without those guarantees, adding more agents simply increases the surface area for inconsistency.
The market implication
The first wave of enterprise AI was a race for better models. The next wave will be a race for infrastructure that can support coherent decision-making. This creates a structural advantage for companies that can provide decision coherence to their agents. They will be able to deploy capabilities like real-time fraud prevention, adaptive pricing, and continuous personalization that others simply cannot operate safely or reliably.
The risk of inaction is not slower progress, but permanent limitation. Organizations that continue to run agents on fragmented contexts will find that their systems remain stuck in experimental mode: brittle, error-prone, and unsuitable for high-stakes automation. As competitors move from assistive AI to autonomous decision systems, these companies will be constrained to workflows that humans must still supervise and reconcile.
Where agents increasingly compete on speed and consistency of decisions, context is becoming a moat. Companies that establish a shared, coherent context layer now will define what is operationally possible. Those who do not will inherit growing technical debt and shrinking strategic relevance.
The models are ready.
